Growth Roadmap
The winged protector goddess, wings spread over the throne.
A 90 day plan built around the one lever that moves your numbers most.
One lever for ninety days
Most growth plans fail because they try to fix everything at once: more traffic, a new offer, better emails, a rebrand. Revenue is a chain of a few numbers, and at any moment one of them is the weakest. Find that one, put ninety days behind it, and the rest of the chain starts carrying more weight.
Step 1: write down your chain
Pick the chain that matches how you sell, then fill in your last ninety days. Use real numbers, even rough ones. Blank cells are the first thing to fix.
If you sell on calls
| Link | Last 90 days | Target in 90 days |
|---|---|---|
| Leads | ||
| Calls booked (share of leads) | ||
| Calls shown (share of booked) | ||
| Closed (share of shown) | ||
| Average deal value |
If you sell online
| Link | Last 90 days | Target in 90 days |
|---|---|---|
| Visitors | ||
| Conversion to purchase | ||
| Average order value | ||
| Purchases per customer per year |
Multiply the links together and you get revenue. A modest gain in the weakest link usually moves the total more than a large gain in a link that is already strong.
Step 2: find the weak link
| If you see this | The weak link is | First moves |
|---|---|---|
| Good close rate, empty calendar | Lead volume | One new channel, a lead magnet, a referral ask |
| Plenty of leads, few book | Lead to call | Faster response, a clearer booking page, a short nurture |
| Calls booked, many no-shows | Show-up | Reminders, a confirmation video, qualifying before booking |
| People show, few buy | Close rate | Sharper offer, a call script, better qualification |
| Buyers come in, spend little | Deal or order value | Order bump, upsell, a premium tier, a price rise |
| Customers buy once and vanish | Repeat purchase | Onboarding, a follow-on offer, a customer email rhythm |
Step 3: the ninety day plan
Weeks 1 and 2: measure
Make sure the weak link is being counted accurately, every week, in one place. Talk to five recent buyers and five people who did not buy. Write down the three most likely causes of the weak number.
The three likely causes…Weeks 3 to 6: ship the first fixes
Pick the fix for the most likely cause and ship it within a week. Then the next. Speed matters more than polish here; you are looking for the change that moves the number.
Fix 1 and ship date… Fix 2 and ship date…Weeks 7 to 10: double down
Keep what moved the number, drop what did not. Put the extra time and budget into the version that worked and test one variation of it each week.
What worked, and the next variation…Weeks 11 to 13: lock it in
Turn the winning change into a written process, template or automation so it keeps working without you. Then re-run Step 1 and find the next weak link.
What gets documented or automated…Weekly scorecard
Fifteen minutes every week, same day. If the number has not moved for three weeks, go back to the list of causes.
| Week | Weak link number | Revenue | What shipped | Next week |
|---|---|---|---|---|
| 1 | ||||
| 2 | ||||
| 3 | ||||
| 4 |
Rules for the ninety days
- Say no to every project that does not touch the weak link, or write it on a list for day 91.
- Ship something every week, even if it is small.
- Change one thing at a time so you know what worked.
- Judge on the number, not on how busy the week felt.
- On day 90, write one paragraph on what you learned before picking the next lever.
